What it is
The authorized Bilibili channel for DIY Perks, which I started at 17 and have run since. 160+ localized videos, 250M cumulative views, 1M+ followers.
How it’s built
A seven-person volunteer translation team, a standardized translation and QA workflow, and Python automation for payouts and tax tracking. Monthly accounting went from eight hours to one. TODO: add pipeline details and history.
What broke
TODO: the disasters worth retelling. Platform policy changes, burnt-out volunteers, the works.
What I’d change
TODO: retrospective on delegation and process.
